Why Replace All the Rooflights Rather Than Patch the Bad Ones?


Replacing all the rooflights on a slope beats patching the bad ones because the cost of the job is safe access, not the sheet, and that access is shared across every sheet done in one visit. The neighbouring sheets are the same age and a season behind, so patching one means returning, and paying for access again, within a year or two. Whole-slope replacement also gives uniform daylight and a single documented non-fragility position, which patching cannot.

Access is the cost, not the sheet

The largest part of a commercial rooflight job is getting safe access onto the roof: netting the bay below, cordoning the floor, setting edge protection and running lines, and often a mobile platform or crane to reach the roof at all. That cost is largely fixed whether you replace one sheet or twelve in the same bay. Replace one, and you have paid the whole access cost to change one sheet. Replace the bay, and that cost is shared across every sheet, so the unit rate falls sharply. Patching is expensive precisely because it spends the access budget on the fewest sheets.

The next failure is already coming

Rooflights installed together, on the same slope, age together under the same sun. When one fails, its neighbours are not far behind. Patch the failure and you have bought a season before the sheet beside it goes, at which point the full access cost is paid again. Over a few years, serial patching costs more than one whole-slope replacement would have, and the roof is never actually sound in between. This is the recurring maintenance line that quietly exceeds the cost of doing the job properly once.

Uniform daylight

A single new sheet among eleven yellowed ones does not fix the lighting bill. The floor is still lit by the dim majority, and the lighting controls cannot switch lamps off because the daylight is still below the threshold across most of the slope. Uniform transmission across a slope is what lets the daylight actually do its job. Patching gives you one bright patch and no lighting saving. Matched non-fragility

A slope with three new non-fragile sheets and nine fragile ones is, in practice, still a fragile roof that has to be managed as one. You cannot walk it, you cannot document it cleanly, and the risk assessment still treats the whole slope as fragile. Whole-slope replacement lets you record that slope as documented non-fragile in one line, which is the defensible position a duty holder wants. Non-fragility is a tested assembly classification that degrades with age, so matching it across the slope matters. Our what non-fragile means answer covers this.

Why we do not patch or overlay at all. Patching a leak leaves the fragility untouched, because the sheet leaks in the first place because its laminate has degraded, and a degraded laminate is a fall risk whether or not it is currently wet. Sealing it produces a roof that leaks less and is exactly as dangerous, now hidden behind a maintained-looking surface. An overlay over aged GRP also traps condensation and cuts the daylight further. Replacement resets the water path, the fragility and the daylight together. It is the only intervention that leaves a documented, defensible roof.

When patching a single sheet is not wrong

The honest exception: where a single recent sheet is damaged by a one-off impact and its neighbours are genuinely sound and young, replacing that one sheet is reasonable, because there is no fleet of ageing neighbours behind it. That is a repair on a sound roof. What the argument is against is patching failures on an ageing roof, where the failure is the leading edge of a slope reaching the end of its life. On the older stock across Ipswich and Suffolk, almost every leak is the second kind.

Is it not cheaper to just fix the sheets that leak?

Almost never, over any sensible timeframe. The cost is dominated by safe access, which is paid again on every visit, and the neighbouring sheets are the same age and close behind, so you return within a year or two. Serial patching usually costs more than one whole-slope replacement and never leaves the roof actually sound in between.

Why will you not just reseal or overlay the bad ones?

Because it leaves the safety problem in place while making the roof look maintained. A degraded sheet is a fall risk whether or not it is leaking, and sealing or overlaying does not restore the laminate that arrests a fall. Overlays trap condensation and cut daylight further. Replacement is the only intervention that resets the water path, the fragility classification and the daylight together.
